RWE Consulting supported international RWE H2 departments in defining strategic roadmaps for a clear market entry point.

To support the establishment of the new hydrogen organisation within RWE Generation, RWE Consulting was tasked with developing H2 strategy roadmaps focused on RWE Generation’s core markets. This included assessing demand potential, infrastructure, regulatory support, market positioning, potential business models, competitive landscape, and ecosystem partnerships.

Building on this foundation, Project “H2 France” concentrated on developing a strategic roadmap for RWE’s entry into the French green hydrogen market. Here, the initial focus was on market analysis, followed by the prioritisation of green hydrogen business opportunities. These opportunities were then presented to respective organisational units, such as Offshore Wind or Renewables Europe & Australia, along with recommended next steps from the project team.

Finally, Project ONE aimed at mapping RWE’s market positioning for hydrogen in the United States, specifically in Texas, Louisiana, and the Gulf of Mexico. This project involved a high-level assessment of the overall US market environment, supported by an industry-wide evaluation across various US regions.

Throughout the projects, RWE Consulting facilitated coordination with an external consultancy to conduct further demand and regulatory analysis. By integrating expert insights and external contributions, a comprehensive and robust strategy emerged, ensuring alignment with stakeholder goals and paving the way for RWE’s future in H2.

Driving strategic growth: RWE Consulting's role in the merger of RWE OPAM and Clean Energy Business to form the second largest solar operator in the US.

In 2022, RWE Consulting played a pivotal role in Project Liberty, supporting the merger of RWE OPAM and Con Edison Clean Energy Business (CEB) into the newly formed RWE Clean Energy (RWECE). This merger positioned RWE as the second largest solar operator in the US and created a strong foundation for further expansion in the renewable energy sector.

After joining Project Liberty in November 2022, our team initially supported the Combination Planning Office with essential project management tasks to ensure Day 1 readiness. From December, RWE Consulting took on a broader role, coordinating operational functions such as project delivery and engineering, leading employee mapping, aligning the organisational structure with HR, and organising Day 1 events at key US locations.

RWE Consulting's work ensured operational readiness, cross-functional alignment and a consistent launch for RWE Clean Energy, setting the stage for a successful future in renewable energy.

Advising on offshore transformation: RWE Consulting's role in port strategy, supply chain modelling and green steel roadmaps to reduce Scope 3 emissions.

In September 2023, RWE Consulting, together with the Offshore Sustainability & Supply Chain Strategy team, launched Project Albatross to address critical challenges in the offshore wind sector. The project had three main objectives: to identify bottlenecks in offshore port capacity and develop a port strategy with actionable mitigation steps, to develop a long-term model to anticipate global supply chain constraints, and to explore the green steel market as a way to reduce Scope 3 emissions in RWE's assets.

As the Project Management Office (PMO), RWE Consulting led the analysis across all workstreams. For the port strategy, our team conducted a comprehensive bottleneck assessment to identify current and potential capacity constraints at ports around the world. Based on these findings, we developed a list of prioritised actions and recommended changes to RWE's operating model to strengthen port capacity for offshore growth.

In parallel, we created a flexible capacity demand model to track global supply chain requirements for offshore categories. This quantitative model compares demand and supply capacity for key sourcing packages and includes different demand scenarios, helping RWE to identify regions, packages and trends that require strategic adjustments.

To support RWE's sustainability objectives, we mapped the Green Steel market players and estimated RWE's future steel requirements. This analysis highlighted opportunities for integrating Green Steel across RWE's assets, creating a roadmap for reducing emissions and supporting sustainable steel sourcing.

Through Project Albatross, RWE Consulting provided the insights and strategic recommendations needed to improve port infrastructure, anticipate supply chain needs and integrate sustainable materials into RWE's operations. Our work is enabling RWE to drive proactive, sustainable growth in offshore wind and meet ambitious emissions reduction targets.
